Most conversations I saw surprisingly didn’t move beyond coding. Most loops people talked about were coding loops – writing code, reviewing code, fixing bugs, repeating until something works.

Useful. But loops are everywhere, all around us.

The human brain works in close feedback loops, all the time.

The bigger opportunity isn’t teaching an agent to loop through a task. It’s designing how a business senses, decides, acts, verifies, and learns, on repeat, forever.

Prompt gives you an answer. Loop sets a rhythm.

Welcome to loop engineering. We call it architecting agentic agility.

The human brain works in close feedback loops

One of my favourite ways to explain this:

Think about how your brain gets you from point A to B every single day.

It initiates, plans, executes, monitors, corrects mid-route, and closes the loop by adjusting for tomorrow’s version of the same trip: traffic remembered, shortcut found, mistake to be prevented. The brain doesn’t treat “get to B” as a task to complete. It treats it as a responsibility it owns every day, and it gets sharper at it each time.

That’s why it continues to be the most agile operations manager. And our greatest model for loop architecture.

Businesses, like the human body, don’t run on tasks. They run on rhythms, like the metabolic rhythm. An agent built to do one thing once is rarely as valuable as an agent built to carry out a recurring operation: vigilantly sensing, responsibly adjusting, closing the loop, and showing up smarter tomorrow. That’s loop architecture. We’d argue it’s the next most important architecture layer after context architecture and memory depth.

Why most agents today are ‘one-time wonders’

Here’s the failure we keep seeing. An agent executes a process once, does it well, gets applauded in the demo, and then can’t run in a rhythm. It has no sense of doing it “again” much better than the previous time. No memory of yesterday’s version of this same job and the mess. No mechanism for noticing that today’s outcome should inform tomorrow’s action.

That’s not agility. That’s a very impressive one-time wonder.

Maybe works to impress an investor or a sponsor. But doesn’t work inside the business.

Loop is a process on repeat, compounding value with every run

Another clarification here: Loop engineering is not the same as “process” engineering.

A process tells you how to do something to reach a goal. A coffee making process, from procuring milk to sipping the coffee. A sales process, qualification to close.

But, “Operations” is what executes a process every single day, at scale, learning from yesterday, to actually move the business outcome: revenue closed, not just steps followed.

An agent that only knows the process will do the steps correctly and still miss the whole point. An agent built for operations knows the process and carries it forward: what worked yesterday, what didn’t, what to adjust before running it again today. That distinction, process versus operations, is the difference between an Agent task and a Business loop.

Prompt answers once. Loop sets a rhythm.

A prompt handles a question, a task, a single moment: summarize this, draft this, generate this report etc. Useful. It makes individuals faster at executing individual tasks.

But most real business problems aren’t one-shot tasks, they’re loops.

Examples:

Sales operation:
A lead comes in and needs qualifying, researching, personalizing, messaging, objection handling, following up, closing and learning before repeating the process for the next lead.

Product operation:

A product metric drops and needs sensing problems, mapping to customer behavior, fixing, testing and remembering what doesn’t work so problems don’t repeat.

Reporting operation:

Knowing when the report is due, pulling the right data, noticing which numbers moved, understanding why, nudging the right person, and checking whether the nudge landed: that’s the work. Sending a report isn’t the work.

AI’s value isn’t in sending the report or fixing an issue or generating a proposal. It’s in carrying out a responsibility in close feedback loops, a hundred times over and getting sharper at it each time.

A loop of loops orchestrates several recurring responsibilities, interrelated and interdependent, without turning you into a traffic cop regulating autonomous, agentic movement everyday.

Five parts of a loop worth building

Sense: what are the signals to catch?

Plan: what changes based on new signals sensed?

Execute: what systems, workflows, people, and agents does this operation involve?

Review: how to know whether the execution worked successfully?

Learn: what gets remembered so the next looping runs better?

Most AI pilots break somewhere in this chain. They sense too little, plan without context, execute without authority, fail to verify or self critique weakly, or, most often, never learn at all. That’s why so many AI systems look sharp in a process automation demo and go weak in operations.

Making Loops That Are Self Aware and Self Improving

AI Models will keep getting better. Context windows will keep growing. Agentic memory will get cheaper. Tools will keep getting easier to integrate together. None of that automatically makes the business better.

To make the business better, you need to architect loops to automatically detect success and failure, and self improve. Great loops are self aware and self improving. But loop autonomy without critical thinking leads to chaos.

The serious enterprise question is not “can the agent do this?” It is “how will the system know it did the right thing everytime?” In sales, doing the right thing could mean sending a proposal in 3 days from the date of enquiry. In support, doing the right thing could mean resolving grievances in 4 hours with a CSAT of 8/10. In engineering, doing the right thing could mean bug free production releases. Without knowing what “doing the right thing” means and verifying it everytime the loop runs, Loops are practically toothless.

Great loops run across systems, not inside one

Every team uses a suite of tools and systems to manage their everyday operations: For example the sales team – uses the CRM system to view leads, email for conversations, slack for urgent co-ordination, proposal tool for creating proposals, analytics tool for signals. But the loop itself lives between all of them.

For years, humans have been the wiring: open the CRM, check the inbox, ping someone on slack, glance at the dashboard, remember the context for next week.

The business has automated the parts. Humans still carry the loop. That’s the real opening for AI. An agentic loop that runs across systems to carry out a recurring responsibility, carries context between systems, and knows where to stop and hand off to human wisdom.

Think in loops, then think in loops of loops

Stop asking “where can we use AI?” That question scatters into isolated features. Ask instead: what business operations need to be simplified, and what loops do we build around it?

A marketing outreach loop needs to be aware of the brand-positioning loop, lead-gen loop, a proposal loop, and a win-loss learning loop. It also needs to know if all related loops are running successfully, learning as expected and getting better with each run.

This is where CEOs and CTOs need a sharper conversation.

Not “are we using AI?” and “yes, we have agents.”

The real question:

Which business loops are we redesigning, and what measurable outcome should move?

Four loops we’ve actually built and benefitted from

Tendr, an opportunity-to-revenue loop.

A tender process looks like heavy paperwork from the outside. It’s actually a loop: Scanning and sensing new opportunities, deciding which ones to pursue, extract requirements, evaluate fit, verify against eligibility and deadlines, gather documents, prepare and submit the proposal, and learn from win-loss patterns.

“Summarize the tender” was never the point, the point was closing the loop from opportunity to outcome (revenue).

Outcome:

State-level opportunities sensed and routed automatically, with slack and email nudges firing the moment something’s worth pursuing, resulting in lower loss of opportunity.

AI outreach, a marketing loop.

The initial temptation is to treat this as a content problem: can AI write a better cold email?

That’s the wrong loop.

We built a real one that senses ICP activity signals online, plans account-specific messaging, acts through email and follows-up, learns which hooks, industries, and pain points are actually converting.

A weak loop just produces more noise: more fake personalization, more unwanted follow-ups.

We built a working loop that makes the GTM operations sharper every week: which industries respond, which objections keep recurring, which messages attract the wrong-fit customer. The value was never 10x more outreach. It’s learning 10x faster from the market.

Outcome:

3 relevant VC connections made within a week, funding opportunities explored.

Storymetrics AI, a business-intelligence loop.

Our first instinct was conversational analytics: ask a question, get an answer from your data. Gain insights and see the story behind the metrics.

Useful, but our version 2 of Storymetrics AI is an intelligence loop: spotting patterns and anomalies, surfacing alerts, nudging the right team, verifying whether the insight led to action, and learning which signals actually mattered.

Dashboards rarely fail because the charts are wrong. They fail because nobody knows what to do next. A loop should move a business from “what happened?” to “what should we inspect, who should act, and did it work?”

Outcome:

Deployed it for our internal workOS Glue, to analyse which employees have had the highest impact and ensuring rewards are outcome based.

AI SDLC Orchestrator, agentic software development loop.

The most useful loops aren’t fully human or fully AI.

If the same agent generates, checks, approves, and fixes everything, it’s grading its own homework. So we’ve split this into specialized loops instead: a design-best-practices loop that inspects Figma decisions before code generation, a pixel-perfection loop that compares intent against implementation, a bug-fixing loop that reads observability signals and git commits to narrow root cause, a review loop that checks another agent’s output before a human ever sees it, and a human decision loop for judgment calls that shouldn’t be automated.

Design quality, code correctness, and production stability aren’t the same skill, they need different loops, not one generalist agent wearing every hat.

Outcome:

Time to outcomes cut down by 60% (higher CSAT & NPS)

Where loop thinking shows up across industries

Fintech: sense onboarding drop-off, nudge, verify completion, learn which segments struggle with KYC.

Lending: sense overdue risk, escalate appropriately, verify payment commitments, learn which accounts need earlier intervention.

Healthcare: sense missed appointments or abnormal readings, follow up, verify closure, learn where patients drop off.

Retail: sense repeat complaints, trace root cause, verify returns actually reduce, learn which SKUs need fixing.

Insurance: sense incoming claims, triage, verify settlement quality, learn fraud and delay patterns.

None of these are “AI features.” They’re business loops, which is exactly why they’re easy for a CEO to understand and appreciate and easy for a CTO to architect and execute.

Start with a low-stakes operation that’s painful today

Start with one recurring operation today that’s not high-stakes, but is tedious, elaborate and reversible even if AI fails: Something like an assistive pre-sales operation or customer journey analysis. Not banking approvals. Not payroll release. Not anything where one wrong autonomous action can create an irreversible Brand damage.

Maturity is in building and deepening AI trust gradually, learning from every iteration.

Five questions before you build any loop

What can this loop do safely? Give it a bounded range to start: draft but not send, recommend but not approve, flag but not escalate.

When should it ask a human? Low confidence, high financial impact, legal risk, customer sensitivity, conflicting signals, repeated failure: these should always trigger a handoff.

What record does it leave behind? What did it see, decide, and do, and where did it stop? That trail is what makes the loop trustworthy and debuggable.

How does it get smarter next time? A loop without learning is just scheduled automation with better language.

Which other loop needs to know? If sales hits a security objection, does the proposal loop know? If support sees a recurring complaint, does the product know? Value compounds the moment loops stop living in isolation.

What the CEO-CPO-CTO conversation should sound like

Not “are we using AI?” Everyone will be.

The sharper questions:

What are those 20% of recurring operations that create 80% impact today in our business? Which business operations have the highest ROI?

Which business loops should we be building first?

When will we know the loops we build are working?

Where should be the humans in the loop?

Where does this need human critique and approval?

What should the system learn over time?

What’s the cost of running this loop daily, hourly, continuously, and what’s the risk if it acts wrong?

For CTOs, that means architecting and engineering loops for agentic agility. Listening to triggers, bounded goals, tool permissions, memory, verification, stopping rules, observability, human-in-the-loop points, and cost controls, and knowing when a job needs a rule, a workflow, a human, or an agentic loop, because it’s rarely all four.

Skip this loop architecture work and you get autonomy chaos: agents that dazzle in a demo and need babysitting in production, copilots that draft without any loop around what happens next, dashboards with summaries and no accountability. That’s not transformation.

The unfair advantage isn’t AI-demos. It’s in architecting the rhythm for Agentic-agility.

A founder’s view on building business loops that work, beyond setting up agents to finish what you started.
